- Status
- In production since October 2026, with the agency's team and its first clients inside.
- Role
- I designed it with the agency's leadership, built it, deploy it on my own server and maintain it.
- Modules
- DELTA 360 assessment, quoting, client links, content calendar and approvals, retainers and receipts, scheduling and minutes, Brand Master Brief and AI assistant
- Cadence
- More than 70 small releases, each one tested before reaching production.
Context
Evoluciona is an AI marketing agency. Like most agencies, it lived across WhatsApp, spreadsheets and shared folders: the assessment in one document, the quote in another, the content calendar in a chat and the payments in someone's memory.
Its leadership wanted more than tidying up: a system built around its own method, DELTA 360, that it could show to clients and, later, offer to other agencies.
The problem
Clients, payments and to-dos, scattered everywhere.
An agency sells trust, and trust leaks through the gaps: an approval nobody recorded, a post published without sign-off, a payment charged twice or not at all.
On top of that, each person needs to see different things. The community manager should not see billing; the client only their own work; leadership, everything. A shared board does not solve that.
Key decisions
Four rules that hold the system together.
Clients come in through a link, not a password
Questionnaires, quotes and approvals open from private links with an expiry date. The link is enough: no account required.
Asking a client to install something or remember a password is the fastest way to send them back to WhatsApp. The link keeps them in, without friction.
AI proposes; a person approves
The assistant drafts strategy, plans and assessment readings, but every output goes through human review and is stored as an immutable version.
What reaches the client carries the agency's name. No automatic proposal should be able to go out unread.
Role-based permissions, enforced on the server
Leadership, administration, account executives, specialists, community managers and clients see and change different things, and the rule lives on the server, not on the screen.
Hiding a button is not a permission. With the rule on the server, nobody sees billing by accident.
Nothing is promised that is not connected
Card payments, invoicing and automated messages stay off until the real account exists; meanwhile the system says so and offers the manual step.
A system that fakes integrations fools the agency first, and its clients next.
How an agency client moves forward
Every step leaves a record, and the client takes part from a link, with nothing to install.
DELTA 360 measures the business
The client answers through a link, at their own pace; the team sees progress by section.
Built like a shopping cart
Services and packages from the catalogue; the client reviews and accepts it from their link.
The month is planned on a calendar
Each piece goes to review, and the client approves with one tap and a deadline.
Retainers in order
Client plan, payments, automatic receipts and reminders.
AI proposes, the team decides
Using the Brand Master Brief, it drafts the month's strategy; nothing goes out without human review.
The solution
An installable web application that walks each client through the DELTA 360 process —know, understand, propose, execute and measure— with the progress of every questionnaire in view.
On top of that process: a cart-style quote builder, PDF documents on the agency's letterhead, a content calendar with client approval, scheduling with no double bookings, minutes with agreements and owners, retainers with receipts and reminders, and a Brand Master Brief that feeds the AI assistant.
It runs on my own server, in containers, with automatic backups twice a day and a test suite that runs in full before every deployment.
Results
- In production, with the agency's team working inside it and its first clients answering through links.
- 1,195 automated tests and 204 end-to-end runs, on desktop and mobile, passing.
- More than 70 small releases in two weeks, each with a prior backup and live verification.
- A 60-second promo video, produced from the system itself with demo data, for the agency's launch.
The screenshots and the video use the demo showcase: the clients, figures and amounts shown are fictitious.
What I learned
That at an agency the product is not the software, it is the client's trust. That is why the most important pieces are not the flashiest: the link that expires, the approval with a deadline, the version that cannot be edited.
And that shipping in small steps changes the conversation with the client. Every meeting starts with something new working, not with a promise.
